7 Free Ways to Promote an AI Tool Before You Have a Marketing Budget

I've launched four SaaS tools now, and every single one got its first hundred users before I had a marketing budget. Not because I'm a growth hacking genius — because when you have no money, you're forced to find the tactics that work on effort instead of dollars. Here's what actually moved the needle.

1. Build in public, but make it useful, not just cute

"Building in public" gets a bad reputation because most people do it wrong — they post vague vibes tweets about their journey. Instead, post the actual decisions: why you picked a pricing model, what your churn number was and why, what broke in production last week. People follow specificity, not enthusiasm. I've gotten more signups from a single "here's why I killed my freemium tier" post than from a month of generic updates.

2. Get listed on every niche AI directory you qualify for

There are dozens of AI tool directories now — There's An AI For That, Futurepedia, AI Tool Guru, and a long tail of smaller ones. Individually they send small trickles of traffic, but they're free, they take fifteen minutes each, and they compound. Set aside one afternoon, submit to twenty of them, and don't expect any single one to make your month — expect the aggregate to matter.

3. Answer the exact question your tool solves, everywhere it's being asked

Search Reddit, Quora, and niche Slack or Discord communities for people describing the problem your tool fixes — not searching for your tool, searching for the pain. Answer like a person who's actually solved this, not like an ad. Mention your tool once, at the end, only if it's genuinely relevant. This is slow and a little tedious, but it's the highest-intent traffic you'll ever get, because these are people who already told you they have the problem.

4. Cold-message twenty people who are exactly your ideal user

Not a mass email blast — twenty individual, specific messages to people you found because they're literally the person your tool was built for. Reference something specific about them. Offer to set them up personally if they have questions. You will not get twenty replies, but the two or three you do get will be your most honest product feedback and, often, your first genuine advocates.

5. Write the one piece of content your exact user is already searching for

Not ten mediocre blog posts — one genuinely excellent, specific answer to a question your target user is typing into Google right now. Comparison posts ("X vs Y for [use case]") and "how to do [task] with AI" posts both work well because they capture people at the moment of decision, not just curiosity.

6. Use early traffic sources to get real eyes and real signal fast

Before you have organic traffic or word of mouth, you need enough raw visibility to learn whether your landing page and onboarding actually convert. One underrated method here is using a traffic exchange to get early eyes on a new landing page or feature announcement — it won't replace real audience-building, but it's a fast, free way to stress-test your funnel and catch obvious drop-off points before you invest more time driving "real" traffic to something that isn't ready.

7. Cross-promote with other builders at your exact stage

Find two or three other founders building complementary (not competing) tools and do a genuine swap — a shoutout in each other's newsletter, a joint post, a bundle deal for early users. This works best when you're all roughly the same size, because a tool with 10,000 users has no incentive to swap with one that has fifty. Find your peers, not your aspirations.

The honest trade-off

None of this scales the way paid acquisition eventually will, and all of it takes more of your time than your money — which is exactly the trade you're making when you don't have a budget yet. The goal isn't to replace paid marketing forever. It's to get enough real users and real feedback that when you do have budget, you know exactly which channel deserves it first.
